B2B Lead Generation: Build the Conversion Machine Before Ads

You want more deals, at your price, without chasing anyone. So you put money into ads. Clicks came in. A few calls got booked.

And then the calls went nowhere. The buyer asked for "more information." You sent it. You followed up. Then you followed up again.

That chase feels like a sales problem. Most of the time it's an order problem. The ads ran before anything was in place to turn a stranger into a buyer who trusts you.

The fix isn't a bigger budget. It's doing the right things in the right order.

The pattern behind stuck founders

Jeffrey asked me what I see holding founders back. My answer was short. "It's the order of things."

"They do things that are relevant, but they do them too early."

Think of a yoga class. The poses come in a set order for a reason. Change the order and the same poses stop working.

Marketing works the same way. The most common mistake is spending on marketing in general, "but especially for advertisement before you have built a conversion machine."

Ads pour people in at the top. If nothing below catches them, you pay to fill a leaking bucket.

Picture a competitor with half your budget who built the machine first. Same ads, same audience. Their calls close. Yours stall. The gap isn't money. It's order.

So here is the order. Four parts. Build them first, then turn up the spend.

1. A tangible offer for a passionate buyer

🐬 When money is tight, buyers listen for three things. "Can you help me save money?" "Can you help me save time?" "Can you help me increase money?"

Everything else gets ignored.

Most service businesses don't have an offer anyone can repeat. A tangible offer has a time frame and a result. In 75 days, more mental toughness. In 21 days, 5 kilograms lighter. "In 90 days you can double your revenue." You hear it once and you can say it back.

Then check the other half. Who is the buyer, and are they really passionate about buying this? If you can't name them, your ads can't find them either.

2. Proof that removes the risk

This is the part that gets skipped most.

"And sales, this is really important, is all about risk. You are creating risk for them."

Every step a buyer takes toward you feels risky to them. Your job is to shrink that risk at every moment.

Social proof does it fastest. Reviews, and testimonials built a specific way. A face. First name, surname. Role. Company. Enough that a buyer could look the person up on LinkedIn and ask, "Is this real?"

🐯 Most people never check. But they trust the testimonial because they could. Take away the surname or the face, and trust drops. The buyer feels the gap, even if they can't say why. In my words on the show: "then I just don't trust it."

Without trust, nothing further down the line works. Run ads at this stage and you burn "time waste and money waste."

3. One content piece that converts, every week

Next, one piece of content each week that does real work. Think of it as a lead magnet.

It pulls the right people into your world. And it does something just as valuable: "it also qualifies the wrong people out and it qualifies the right people in."

Picture your Thursday with three calls booked. Two are with people who were never going to buy. That's the filter missing. The wrong leads eat your calendar. The right ones show up already knowing what you do.

4. A nurture path for the first ten days

🌴 Now someone has raised a hand. What happens next?

They should get one good experience after another. An email series works well. Day one, something useful. Day three, a story that shows how you think. Day seven, proof from someone like them. As I put it on the show, in those first ten days they get "value trust expertise" stacking up, until they want to click for more.

This is where a cold click turns into a warm conversation. Without it, the lead you paid for goes stale in a week.

Now the call is yours to lead

The buyer who books a call has already seen your offer, checked your proof, and spent ten days getting value from you. You're not convincing a stranger. You're talking to someone who already leans in. You can hear it: they ask about next steps, not about whether you're legit.

That's where control of the sales conversation starts.. before the call, with a buyer who already feels safe saying yes.

The call itself still needs a flow. When Jeffrey asked which part of my book I'd pick, I chose the sales chapter. We see so many sales call recordings where "they start wrong, they're wrong in the middle and they end badly."

That's why we practice the 8 Steps of the Repeatable Sale. Visualize. Frustration. Importance. Cost of Inaction. Deliverables. Investment. Starting Date. Statement of Work. Same order, every call. The buyer talks, you lead.

Your build order, in one view

  1. Name the offer. A time frame and a result a buyer can repeat.
  2. Name the buyer. Who wants this badly enough to buy it?
  3. Remove the risk. Real testimonials with face, full name, role, company.
  4. Publish one converting piece a week. Let it pull the right people in and filter the wrong ones out.
  5. Nurture for ten days. Value, trust, expertise, one step at a time.
  6. Then buy attention. Ads now feed a machine instead of a leak.

🐬 Chew on this before you sign off on the next ad budget. Look at the last ten leads who went quiet. Where did they drop? No clear offer, no proof, no follow-up path? That gap is your next build, not your next ad.

🌴 Get the order right and the chase stops. Buyers come in trusting you, you lead the call, and deals close without begging. Other founders start asking how you did it. You get evenings back.
