Close Bigger B2B Deals: Sell the Outcome, Not the Hours
Picture it. You finish a project, the client is thrilled, and months later you overhear what your work was really worth to them.. twenty times what you charged.
That moment tastes bitter. It also shows you exactly where the money is.
This one comes from Chapter 8 of Time Freedom: Applied Leverage For Your Business Breakthroughs, the book I wrote with Jay Abraham. The chapter is called "Sell Outcomes." It's the shortest path we know from billing hours to closing bigger B2B deals.
A note before the story: the stories in the book are real consultations. We changed the names to keep the founders safe.
The overheard sentence
A founder we coached, we'll call her Fabiana, runs a tax advisory firm. $2.7 million a year. An hourly rate of $450. Silicon Valley tech companies on the client list.
And she's awake at 2:47 a.m., staring at invoices that should feel like a win.
Here's her math. Even at 2,200 billable hours a year (a schedule that breaks most humans), her revenue ceiling is $990,000 for her own time. No matter how good she gets, the clock sets the limit. We call it the Premium Prisoner Trap: a great rate, still traded for hours.
Then, at a cybersecurity conference in Las Vegas, she overhears one of her clients, a CTO, over coffee:
"We paid Fabiana's firm $180,000 last year... Three months later, her work saved us from about $5 million in unnecessary taxes"
$180,000 charged. $5 million created. That night in her hotel room she says it out loud:
"I capture only 4% of the value I create."
🐬 Sit with that number for a second. Then run the same math on your best project.
Why hourly billing quietly punishes you
Later that night she finds a talk of mine. The line that stopped her:
"Here's the problem with hourly billing; you're teaching your clients that your value decreases as you get better at your job."
Think about it. Every shortcut you build, every system you refine, every year of experience makes you faster. And under hourly billing, faster means you earn less for the same result.
Nobody chose this on purpose. It's the default the whole consulting market inherited. The fix is not a higher rate. The fix is a different thing to sell.
"A heart surgeon doesn't charge less for an operation because they've gotten faster at it."
Two questions that changed the price
Back home, a mid-sized financial services firm calls her. Worried about regulators. In the old days she'd scope a time-based audit, around $35,000.
This time she doesn't open with scope. She opens with a question:
"What would happen if you failed your next tax audit?"
The CEO goes pale. Millions in fines. A possible license suspension. Damage to the name that could take decades to repair. Then he says it himself: one failure could put them out of business.
She doesn't argue. She doesn't pitch. She asks one more question:
"And what would it be worth to guarantee that never happens?"
His answer: it would be worth whatever they charged.
So instead of a $35,000 audit, she offers a $150,000 Compliance Certainty Package, backed by a guarantee: pass every tax audit for 36 months, or she covers the fines herself.
He signs the same day. 🐯
What really happened in that room
Look at the order. This is the part most founders miss.
She didn't lead with her price. She didn't lead with her method. She let the buyer say, out loud, what doing nothing would cost. Only then did a number go on the table.
In our 8 Steps of the Repeatable Sale this is Step 4, Cost of Inaction, before Step 6, Investment. When the buyer names the cost first, your price lands next to their number. $150,000 next to "one failure could put us out of business" feels small. The same $150,000 on a cold proposal feels huge.
That's what control of the sales conversation looks like. No begging. No discount talk. Two calm questions, then silence while the buyer does the math. 🌴
The tool: rename what you sell
Fabiana's next move is the one you can copy this week. She stops selling activities and starts selling the outcome the buyer actually wants:
- Not "tax advisory." She sells "smooth cash flows."
- Not "tax audits." She sells "compliance certainty."
The book gives the framework in three steps, verbatim:
- "Define your main offer; specify the outcome you deliver, in what timeframe, and for what investment."
- "Test your pricing; find the point where clients perceive overwhelming value."
- "Create secondary offers; repackage parts of your main service for different client segments or entry points."
One warning from her story: she only guaranteed what she could deliver every single time. She built a four-step method, documented every process and trained two junior consultants before she scaled the guarantee. A guarantee without a system is a gamble.
What changed in six months
In the book, six months after Vegas:
- Revenue up to $3.7 million.
- Her personal hours down to 1,400 a year, a 36% reduction.
- Her true hourly value up from $450 to over $2,200.
And the line I like most: when she now saves a client $5 million, she charges $300,000. Clients pay it gladly, because the value is crystal clear.
"They didn't want her time; they wanted her certainty."
🐬 That sentence is the whole chapter.
Your move this week
Grab one past project. Not the biggest. The one you're proudest of.
Write two numbers next to each other on a page:
- What you charged.
- What it was worth to the client (money saved, money made, risk removed). If you don't know, that's your first finding.
Then, on your next sales call, before any price comes up, ask the question in your own words: "What happens if this doesn't get solved?" And stay quiet while they answer.
Write their number down. Put your price next to it. Notice how different the call feels when the buyer has done the math out loud. 🐯
