Founder Bottleneck: 3 Habits to Fire Yourself From Operations

If clients ask for you by name, if every decision waits for you, if revenue slows the week you take off.. that is not a success problem.

It's a stage every founder hits: you become the bottleneck of your own business.

Getting out takes two steps. Staying out takes three habits. Here are all five.

The wall

Some founders hit it around 300K a year. Some around 500K. Some much later. The number depends on what the business does. The wall doesn't. Stay there and you are blocking the growth of your own company.

At some point you cannot help clients in Singapore, Shanghai and London on the same day. I hit that wall myself. So I told my wife: "I have to fire myself."

Her answer was the one you probably hear in your own head. They come for you. They trust you. How will they react to another coach from your team?

🐬 We found out on Monday. A tech team arrived, wanting to scale fast. I said: welcome, here's your coach, your 90-day sprint starts Tuesday. They said: cool.

Nobody missed me. It was much easier than I thought.

Your magic is a method

Your magic is not you. Your magic is a method you haven't written down yet.

Think about Ayurveda, or French cuisine. Nobody needs the inventor in the kitchen. Nobody even knows exactly who invented Ayurveda.

There are books and a few principles. Something salty, something sweet, something sour, something bitter. Anyone can cook with them today.

If something in your business works, you already have a proven method. It just still lives in your head.

Step one: write down how you do things

Firing yourself takes two things. The first is writing it down.

What happens in week minus one? Week zero? Week one, two, three? Get it out of your head and onto paper. Record the videos. Build the checklists.

🐯 That is how I did it. Videos, blueprints, and a 60-day training until a new coach is sprint ready. It became our certification.

Step two: find the model that scales you

Your model might look different. Videos and certification were mine. What matters is that something other than your calendar carries the method.

And you are not out of work. I don't coach clients anymore. I coach the coaches.

Every Monday we sit down together and go through each client's sprint dashboard. Marketing number of the week. Sales number of the week. Operations number of the week.

Going up? Any obstacles? How do we clear them?

You stop being the one doing the work. You become the head coach to the coaches.

Where the hours go

The risk of stepping out is lower than it feels. Your business gets more resilient: people in every time zone doing what you could do in only one.

And you get 40 to 50 hours a week back. That time goes to selling.

Be the spokesperson. Improve the form, fit and function of your sales system and your marketing system. Promote one joint venture partner a week and you have 50 a year.

The other CEO jobs need you too: a clear vision, a hiring system, a great culture. Hiring alone can eat 400 hours for one key role, like a good salesperson or a good COO. That time has to come from somewhere. Operations is where it comes from.

The three habits that keep you out of the weeds

Stepping out once is easy. Staying out takes habits. There are three, one per rhythm.

The daily habit. At the end of the day, write down how you spent your time. Then decide what you will delegate, automate or outsource tomorrow. That becomes tomorrow's task.

It works best when the whole team does it, not only the CEO. When everyone leads their own area, you get the foundation for SOPs and systems. That is what lets a business scale without you.

The weekly habit. Every 7 days, one dashboard. One number for marketing, one for sales, one for operations. One each, picked from a short list of metrics that actually tell you whether things work.

🌴 Why one? Because the whole team looks at the same three numbers every week. They know what's working and who does what.

Plenty of teams run a ton of activities and never know if they work. Yours will.

It's like Angry Birds: you shoot the bird, oink, 500 points. You want 800 next time.

That only happens when the feedback is immediate. A CRM report in two months is not feedback. It's stale history.

The monthly habit: the equalizer. Half an hour of quick competitive analysis. Which competitors are taking clients from you? Of your features, which are the two where you're losing, and the two where you're winning?

Then cut cost from the two losing features. Reinvest it next month into the two where you already win.

Start tonight

🐬 Try this tonight. Write down how you spent today. Then pick one thing to delegate, automate or outsource tomorrow. That is how firing yourself starts: one task at a time. Tomorrow, one task lighter.

French cuisine never needed its inventor in the kitchen. Your business doesn't need you in every client call either. It needs your method, written down.
