How to Double Revenue: 3 Levers Every B2B Founder Controls

You sell high-ticket B2B work. The market is slower. Buyers take longer. Costs keep climbing.

You can't control any of that. Wait for it to turn and the market sets your revenue for you. What you can control is what happens inside your own business, in a specific order.

Most founders reach for the loudest move first. More leads. More ads. More activity. It's the wrong order.

Here's the right one. Two moves make the business hard to break. Three levers double it. One referral engine feeds all three.

First, make the business hard to break

Before you push growth, go through your biggest costs. People, space, software, agencies.

Turn every one you can from fixed into variable. More work, more cost. Less work, less cost.

Take the PR agency. Don't pay a monthly retainer. Pay per placement, with a bigger fee for a bigger outlet. Same for marketing and lead gen agencies: pay for people who land on your calendar and close, not for clicks.

The rule is short: don't pay for time, pay for results.

🐬 A coach once pushed me further. What if your team paid to work for you? I walked past a McDonald's and it clicked. A franchisee pays for a handbook, a brand and the processes. I had all three. So I built a certification program, and coaches paid to join the team.

Every cost can become variable. Even the one you're sure can't.

Then stack revenue you already sit on

Say you have 20 clients you really like. What happens after the project ends?

Connect them to each other. That's a mastermind, a subscription on top of what you already do. The sweet part: you built nothing new.

A book, a course, a community. Each stream you add means one broken stream doesn't break you.

The three levers that double it

None of them needs a bigger team. Each one alone looks small. Together they compound: 25% more deals times a 25% higher price is already about 1.56x, before your win rate moves at all. Lift the win rate and you're at double.

Lever 1: Sell faster

Increase how often you close by 25% by cutting the time from first attention to signed deal.

Start by measuring it. Take your last five closed deals and count the days from first touch to signature. Write that number on top of your weekly dashboard.

Then shrink it. Warm introductions (the referral engine below) skip the cold start. Daily practice (the sales game below) removes the stalls at the price. Deals that wait go stale. Faster cycles mean more deals in the same quarter, with the same team.

Lever 2: Charge 25% more for the same offer

Price is a positioning problem, not a courage problem.

There are eight things in positioning to get right. How you prepare client testimonials. How you de-risk the decision with a guarantee. Get them right and 25% is easy.

🐯 Think of Apple. The products are good. The positioning is better. That's why people pay.

Lever 3: Win more of the calls you already have

This is good old sales technique, coaching and role plays.

Our clients record their Zoom sales calls. We watch them and give very specific feedback. Minute two: you said this word, look at their body language, you lost them.

Or: this buyer wants to avoid failure, and you kept talking about what they could achieve. They don't want achievement. They want safety.

Then the close. The founder in control says the price once, calm and proud, and stops talking. The classic miss: the founder says the price, gets nervous, and piles bonus on bonus. That's defending, not selling.

So we play the sales game. Fifteen minutes before the day starts, I'm the buyer. I have 50K ready, I say, but the timing is not right. We play the typical concerns through until the price comes out steady.

A few minutes of that and you hear the difference in your own voice. You're on your toes for the rest of the day.

The referral engine that runs while you work

One more system, because it feeds all three levers.

The small JV system. One new partner a month. Start with an introduction. Then an email swap: two emails each way, then a debrief on the clicks. If both audiences like it, they teach inside your world. Then affiliate, events, summits.

One a month is 12 warm partners a year. At the time of the episode we had scaled that to weekly, with 50 referral partners sending their own lists our way. Their list, their trust. It starts warm.

The big JV system. One win-win-win partner a year, a big platform. Write your dream list and think big.

🌴 Mine had Google at number one. Weeks later I spoke at an event with six people in the room and gave it my full day anyway. One of them ran a Google small-business program. That's how the partnership started.
