Sales Qualification: Clear Fake Deals Out of Your Pipeline

podcast-appearance

Picture a pipeline that looks full. Twenty deals in the CRM, a handful marked hot. The month ends, three of them close, and the rest go quiet after meeting number three.

It's a common picture. As I said on the show, most pipelines are on the dry side of things, and deals that used to close in two meetings now take six to eight. So the natural move is to keep every deal alive, chase every maybe, add one more call.

That's the trap. A pipeline full of maybes isn't a pipeline. It's a list of follow-ups that never close.

I talked this through with Mark Howley on The Mark Howley Show (February 2025). Listen to the full conversation: #72 Simon Severino Will Make You Money

Most of the win happens before the first call

On the show I said it plainly: "90% of sales success is talking to the right people in the first place."

Talk to the wrong people and you can polish your technique all year. You just get better at selling to people who were never going to buy.

So qualification starts on your website. Our clients don't put a phone number there. They put a short form: five to ten questions that let the right people through and filter the wrong ones out.

Behind that form sits a clear picture of the ideal client, five criteria deep. Everything opposite is a reason to qualify out. You sell to business owners and the person who filled in the form runs HR? No meeting. Kind to them, and kind to your calendar.

🐬 Every wrong meeting you skip is an hour you get back for a right one.

Gate 1: is the conversation real yet?

Most discovery calls stay in the head. You ask what they hope for. They say they should do Instagram better. Why? Because everybody is doing Instagram. Polite, reasonable, and going nowhere.

Step 2 of the 8 Steps of the Repeatable Sale is Frustration. Ask what they've tried already. Did it work? What else did they try? Have they given up? Then stay quiet and let them answer.

You're waiting for the moment Mark called belly to belly. The buyer stops reporting and starts telling the truth: "I'm tired of not having the right leads in my pipeline." Now you're talking about something real.

Here's the rule that cleans your pipeline. If a call never gets there, the deal doesn't move forward in the CRM. Even if they mention a big budget. Even if they say they want to start soon. You feel it isn't real, so it isn't. Kick it back and set a reminder for 90 days.

"Don't have things in the pipeline that are not real."

Gate 2: under 8 out of 10, stop

Step 3 is Importance. In the context of everything on their plate, from 1 to 10, how important is this?

Below 8, you don't move on to Step 4. Give them room to reframe it, and if it's still a 4, let it go.

Why so strict? A high-ticket deal means working together. A project that matters a 4 out of 10 gets executed like a 4 out of 10. The seller already carries responsibility for how the work will go, so think like the person who delivers it, not only the one who sells it.

🐯 A clean no at Step 3 is worth more than a maybe that eats five meetings.

Gate 3: what does doing nothing cost?

Step 4 is Cost of Inaction. What happens if they do nothing? What if they hand it to the intern? What if they do it with somebody else?

There's a thinking error behind every stalled deal: "you think if you do nothing everything stays the same." It doesn't. Competitors keep moving. Their buyers click on something else. Standing still is falling behind.

So let the buyer put it into numbers, and write them down in front of them: the money, the time, and the resources that doing nothing costs. Don't say the numbers for them. Document what they say.

Stay neutral the whole way. No agenda to sell. As I put it on the show: we don't sell, we help them buy. You're the guide who helps them look at their own situation without fear, and only recommend going ahead if it's the right thing for them.

That's usually where the first call ends, about 50 minutes in. The next one opens with: what happened since we last spoke?

Read the room in the first minutes

One more thing that keeps you in control: notice how this person decides. I think in three colors.

  • Blue wants numbers, cases and the contract. Slow down, send material, give them time to think between calls.
  • Green wants the relationship. Can you meet the team? Can you come over? Make room for that.
  • Red wants results, action, speed. Skip the long preamble and get to yes or no.

You hear it fast, in their words, the length of their sentences, how patient they are. Push a blue buyer and you lose them. Hand a red buyer something to read and you lose them too.

Name your CRM stages after the gates

Whatever tool you use, make each column match a step. Then every deal sits where it really is, and you can see in one look whether it belongs there at all.

The pipeline gets smaller. It also gets honest. Fewer deals, all of them real, and your forecast stops lying to you.

🌴 You decide which deals deserve your week. Not the other way around.

Start this week

  1. Five criteria. Write down five things that make an ideal client, and their opposites.
  2. One form. Put five qualifying questions between your website and your calendar.
  3. Gate 1. On your next discovery call, don't leave Frustration until the conversation is real.
  4. Gate 2. Ask for importance from 1 to 10. Under 8, don't move on.
  5. Friday. Walk your pipeline. Anything that never passed its gate goes back to 90 days.

Picture next month's pipeline review. Eight deals instead of twenty, and you know why each one is there. You stop chasing, the buyer leads themselves to a decision, and your Friday ends early. That's Sprintlife: control of the sales conversation, and the time freedom it buys you.
