The 36 Sales Gaps Checklist: Why Your Best Deal Went Quiet

8 steps of the repeatable sale b2b sales deal review sales process

Three weeks ago your champion said "this is exactly what we need."

Since then: nothing. No objection. No decline. Just a calendar invite that keeps getting pushed and a "still reviewing internally" that never turns into a date. A deal that quiet doesn't smell like momentum. It smells like the ones you've already lost.

That's not a one-off. In 2026, cycles are longer, more people sit in the room before a yes, and buyers hesitate even when they want to say yes. You can't out-charm that. You can only out-diagnose it.

A deal doesn't die from one big objection. It dies from a pile of small, unaddressed gaps that nobody named out loud. Each one is survivable alone. Together, they stall the deal and nobody can say why.

We built a checklist for exactly this. Before every deal review, we run it against 36 known gaps in three categories: Client, Team, and Contract. For each one, the question is simple: do you have a mitigation strategy? If you can't articulate one, ask yourself honestly, is this deal worth pursuing?

Client Gaps live in the buyer's head, not yours. "Buyer is afraid of making the wrong decision." "Many people are involved in the decision." "We don't know their current pain."

That last one is Step 2 of the Repeatable Sale, Frustration. Skip it, and you're not managing a stalled deal. You're managing a deal you never actually opened.

Team Gaps live on your side of the table. "We do not know the competition." "We don't understand the personal pain of the buyer, only the company's." "Our solution doesn't completely solve the problem."

Founders avoid naming these because naming them feels like admitting weakness. Naming them is what lets you fix them before the buyer finds them for you.

Contract Gaps show up at the exact moment you think you've won. "Funding has not been secured." "The client demands guarantees or penalties we haven't priced." "We can't state the value of the deal outside the finances."

Picture the SOW signed on the buyer's desk while the money to fund it is still six weeks from being approved. That's not a closed deal. That's a countdown you can feel ticking under the signature. It's why Step 6, Investment, comes before Step 7, Starting Date. Commit to a date with money that doesn't exist yet, and you've built a deal on sand.

The check is not "does a gap exist." Gaps always exist, even on deals you'll win. The check is "can I say, in one sentence, how I'm handling this one."

If you can, keep going. If you can't, don't pretend the silence will resolve itself. Ask the client the question you're afraid of. Or walk.

This is what being in control looks like in practice. Not confidence you perform. A grip you actually check, deal by deal, before you find out the hard way which gap was the one that mattered.

Run it on your top three open deals this week. You will find at least one gap in each with no mitigation. That gap is where the deal is actually stuck, whatever the buyer told you last.

The founders already protecting their close rate run this before the deal review. The rest explain the loss after it. Same bitter pill, worse timing.

You don't need all 36 gaps memorized. You need the habit of checking, deal by deal, before the silence tells you what the checklist would have told you for free.
