The 4 Moments Where B2B Deals Actually Stall (And How to Fix Each One)
Deals that go quiet after the proposal. Discovery calls that feel great and lead nowhere. A forecast that says $400K and closes at $90K.
None of that is a personality problem. It's a process gap.
This is for you if you're closing deals under 30% and can't explain why the good calls die anyway. It's not for you if your pipeline is already predictable. You don't need this, you need more of what's already working.
Here's the reframe: a stuck pipeline isn't a lead problem. It's a control problem. Deals stall when the seller lost the frame somewhere in the conversation, and nobody in the room noticed it happen.
The scene you already know
You had a great call. The prospect nodded, asked smart questions, said "this looks really interesting." You sent the proposal that afternoon.
Then nothing.
You follow up once. Twice. "Just checking in.." Silence. Three weeks later the deal is still "in progress" on your CRM. Stale. You both know it.
That call felt good because you did all the giving. You explained, you pitched, you impressed. The prospect never had to commit to anything, so they didn't.
Why this happens
Most sales training teaches you to sell harder: better pitch, better deck, better close line at the end. That's backwards. The deal isn't lost at the close. It's lost in the first ten minutes, when you skip straight to your solution instead of building the case for change.
We teach a specific sequence for this: the 8 Steps of the Repeatable Sale. In order. Every time. Four of the eight steps are where most pipelines actually break, and where they get fixed.
The four steps that unstick a deal
1. Step 2: Frustration. Ask what they've already tried, and what didn't work. Not "what are your goals," which invites a rehearsed answer. Frustration questions surface the real pain, the thing they haven't said out loud yet. A prospect who names their own frustration is already building your case for you.
2. Step 4: Cost of Inaction. Ask what happens if nothing changes. Then stop talking. Let them say the number, the missed quarter, the team that quits. Sellers who explain the cost of inaction lose the deal, because the buyer never owned it. Buyers who say it themselves close.
3. Step 7: Starting Date. "To which starting date are we committing." Not "let's touch base next week." A specific date is a decision. "Soon" is a stall dressed up as interest. If a prospect won't name a date, they haven't actually decided, no matter how warm the call felt.
4. Step 8: Statement of Work. The SOW goes out before the next meeting, ready to sign, not a draft to "look over." Every day between a verbal yes and a written SOW is a day the deal has to survive without you in the room. Close that gap.
Skip any of these four and the deal runs on hope. Run all four and it runs on commitment, made out loud, by the buyer.
What this looks like in revenue
Alchemy, a $3M/year private client, ran this sequence inside a 90-day sprint. Revenue growth: 130%. Return on the engagement: 144x. The lift didn't come from a better pitch. It came from a buyer who named their own frustration, their own cost of inaction, and their own start date, before a single dollar figure was on the table.
You don't need a bigger list. You need the four moments in the conversation where control either transfers into your hands or slips out of them.
Where to practice this
The 8 Steps aren't a script to memorize once. They're a habit you build in front of real deals, with someone who's watched a thousand conversations stall in the exact same four places.
That's what the Sales Gym is for.. a room where you run these exact four steps on your actual pipeline, live, with spotters who catch the drift back to old habits before it costs you the deal. Founders running $3-6M books show up every week and put their real deals through these same four steps.
Bring your stuck deal. Leave with the frustration, the cost of inaction, and the start date named out loud, by the buyer. No sugarcoating either side.
