Sales Pipeline Tips: 5 Questions That Show If You Can Trust Your Pipeline
Picture opening your CRM. Say there are 40 deals in it. Feels fine.
Then someone asks the simple question: how many of those will you actually close this quarter? And the answer takes a while. 🐬
That pause is the whole story. A pipeline you can't read in seconds is a pipeline you can't trust. And a pipeline you can't trust can't give you pricing power, can't tell your new hire what to do on Monday, and can't be fixed by AI either.
Here are the 5 questions I walk founders through in our weekly mastermind groups. Answer them for yourself. Nobody needs to see your answers.
Why a full pipeline you trust is the real goal
A full pipeline is what lets you say yes and no.. to people, to projects, to places. When the pipeline is thin, every prospect feels like the last one, and you start discounting before they even ask. When it's full and real, you can hold your price, because you don't need this one deal.
That's pricing power. It comes from two things: a full pipeline and the right business model. Today is about the pipeline.
Here's the pattern I keep seeing. Founders show me how they use AI for sales and tell me it isn't really helping. Then they share their screen, and I see the real problem: they don't trust their own pipeline. If you hand an untrusted pipeline to AI, you just get more output you can't trust. Faster. 🐯
So the first thing to fix is not the tool. It's the pipeline.
Question 1: Can you open your pipeline in under 10 seconds?
Not "it's somewhere in HubSpot." Open it. Now.
If someone asks what's in your pipeline, does it take you more than 10 seconds to know? Answer yes or no. Pause and actually try it.
This sounds trivial. It isn't. If it takes minutes to find, you look at it rarely. If you look at it rarely, you're steering from memory. And memory is optimistic.
Question 2: How many open deals are there, and how many are actually alive?
This is where most pipelines quietly lie.
When I look at CRMs, I see people counting more deals than are actually alive. The deal that went quiet in August still sits in "Proposal sent." The intro call from spring still sits in "Qualified." It all adds up to a number that feels good and means nothing.
Two numbers, side by side:
- Open deals
- Deals that are actually alive (a real conversation, a real next step, a buyer who is still answering)
The gap between those two is your illusion. And sharp stages are what close it: stages with a clear entry rule, so a deal can't sit in "Proposal" unless the buyer has actually seen a proposal and is talking to you about it.
Notice how long it takes you to get to these numbers, too. That matters for question 5.
Question 3: Does every deal have a next action you can physically do?
"Follow up" doesn't count. You can't do follow up. You can send an email. You can call. You can mail a book.
A real next action is one you could do with your hands in the next ten minutes:
- Call Angela.
- Send Bob an email with the PDF summary of what we discussed.
- Send Simon a book I think he'll love, based on his last video.
See the difference? "Follow up with Bob" is a wish. "Send Bob the PDF summary" is a move. 🌴
In one mastermind session, some founders shared their pipeline on screen. A few had vibe-coded theirs in Notion, and you could see the next action on every deal from across the room. That was awesome. Others had deals with no next action at all. That's the opposite, and it makes your sales hard and slow, because every morning starts with "where was I with this one?"
Question 4: Which deals have a next action you can do today?
Filter for today. Which deals can you move before the day ends?
This turns the pipeline from a report into a to-do list. It's also the honest test of question 3: if almost nothing can move today, the next actions you wrote are probably still wishes.
Question 5: When did you last open this view?
Be honest with yourself. When did you last look at this exact information: deals alive, next actions, what moves today?
Yesterday? Last week? The board meeting in September?
Your verdict: illusion or reality
Now give yourself a verdict.
Reality means you open your pipeline in seconds, you know which deals are alive, every deal has a physical next action, and you know what to do right now.
Illusion means some of that is a story you tell yourself.
When I did this the first time, I was living in illusion. That's why I share it with every group I meet. Usually the groups land at 60% to 70% illusion. And that's fine.. because the first step is to see it. The second step is to refine it and improve it, week by week.
This is the first step to accelerating your sales. Not a new tool. Not more leads. A pipeline you actually trust, so you can hold your price, hand clear next actions to your team, and stop being the only one who knows where every deal stands.
Your one move this week
Block 15 minutes. Open your pipeline and run all 5 questions. Write down two numbers: open deals and deals alive. Then give every live deal one next action you can physically do.
Next week, run it again and watch the gap shrink.
