The Best CRM Is the One You Never Bought

Here's a question I asked Andrea Hill at the start of our conversation:

"What's the most common sales bottleneck you see in B2B companies with 5 to 10 people?"

Her answer: "They bought a CRM when they needed a process."

She's been saying this for years. Most founders don't want to hear it because the CRM vendor is on the phone with a very compelling demo.

But Andrea's clients keep proving her right.


THE CRM TRAP

The pitch is compelling. A CRM will organize your pipeline. Track your deals. Show you where things fall through. Automate your follow-ups. Give you a dashboard.

What it won't do: fix the underlying problem.

The underlying problem, in most B2B businesses Andrea works with, isn't missing visibility. It's missing discipline.

Deals don't fall through because they weren't logged in Salesforce. They fall through because nobody followed up. Or the follow-up was generic. Or the timing was off. Or the founder was too busy closing one deal to stay warm with five others.

A CRM doesn't fix any of that. A CRM just makes the failure more visible.


WHAT ACTUALLY WORKS

The system Andrea recommends is simple enough to fit on a napkin.

A weekly relationship review. Every Monday, 20 minutes. Three questions:

Who is warm that I haven't contacted this week?
Who gave me a signal -- opened an email, visited a page, replied to something -- that I haven't acted on?
Who is close to a decision that needs a specific next step?

That's it. Twenty minutes. No software subscription.

The founders who run this review consistently close more deals than the ones with the beautiful CRM dashboard they open twice a year for board meetings.


THE BEST CRM YOU NEVER BOUGHT

Andrea's argument goes further.

The real CRM -- the one that drives your best relationships -- isn't a tool. It's the trust capital you've built over years of being reliable, responsive, and genuinely helpful.

Your best clients didn't choose you because of a nurture sequence. They chose you because when they asked a question, you answered it. When they had a problem, you helped -- even before there was a contract.

That's relationship capital. You can't buy it. You can't import it from a CSV. You have to earn it, deal by deal.

The question isn't which CRM to buy. The question is: are you consistently earning the right to close?


THREE THINGS TO FIX BEFORE BUYING ANY SALES SOFTWARE

  1. Do you have a weekly review of your pipeline that you actually run? If not, no software will help. Fix the habit first.
  2. Do you have a clear next action for every deal in your pipeline right now? Not "follow up next month" -- a specific action with a specific date. If not, that's the bottleneck.
  3. Do your clients feel like you're responsive even between deals? Not because you're available 24/7, but because when you respond, it's thoughtful and useful. That's what relationship capital looks like.

Fix those three things first. Then, if you still need a CRM, buy one.

But my guess? You'll need it a lot less than you thought.
