Founder Overwhelm: Halve Your To-Do List Twice, Lose Nothing
The year's target starts slipping. Prospecting would fix it. And there's no hour left in the day to do it.
So you do more. More emails, more calls, more "quick" fixes. By evening the inbox is lighter, the pipeline looks the same, and the day leaves a bitter taste.
That's the grind. Every item on the desk gets the same weight, so the big ones wait.
The fix needs one page and a pen: write it all down, cut it in half, then cut it in half again. When I did it, the damage was zero.

The week I needed three days off
Five or six times I hit the same wall. Sales calls, delivery, marketing, admin. All me.
I wanted three days off. But you can't take three days off when you're on a roll, because that's exactly when you've promised the most work.
So I drew a quick mind map of everything on my desk. This project, that client, this project, that client. Then I asked: "what if I cut it in half? And what if I cut it in half again?"
🐬 I ran one week on only four things. Then I watched to see what would break. "How much damage is actually going to happen?"
None. "The damage was zero because the people who were needing something more, they were just screaming louder." And then I decided whether to accommodate them or not.
That decision is the point. You pick what gets your time.. not the loudest email.
The circle thing: four big fish a day
That exercise became a daily habit. I call it the circle thing. Four things, every day, ticked off on one page.
Here are mine, as I told Sarah:
- One baby step on the big project. For me that's a book. Work on the cover, refine one chapter, or study one.
- 25 outreaches to ideal clients who don't know me yet.
- One introduction between two people who should know each other.
- One Power Hour offered to somebody.
That's it. Four things. "You have small fish stuff and you have big fish stuff." The emails are small fish. The outreach is big fish. "And now if you select four big fish stuff, you relax automatically."
🐯 Feel the difference at 6 p.m. One version of you answered a ton of emails and feels empty. The other ticked four boxes that actually moved the business. Same day. Different weight.
Why prospecting has to be on the list
Look at number two. 25 outreaches.
I love working out. You won't find it on my circle thing, because I wake up and want to do it. But "I never wake up and want to make 25 outreaches." Never happened.
That's exactly why it's on the page. Most will ignore me. A few will tell me to stop. And one will say "that's exactly what I needed right now. Can we talk?"
This is where most founders lose control of the pipeline. Prospecting runs on your calendar, and the moment you're busy closing, it stops. Three months later there's nothing to close. Putting it on a four-item list that runs every day, busy or not, is what keeps the pipeline filling while you work.
And when the pipeline is full, you stop needing any one deal. You walk into the next sales conversation calm. You ask the questions, the buyer does the talking, and you're the one leading. That's control, and it starts on a piece of paper.
One introduction a day
Number three looks soft. Then you run the math.
I know a guy who works with 100 dental clinics. I know another guy who buys dental clinics and rolls them out. If they meet, that's a six-figure opportunity for both of them.
When I introduce them, they tend to remember who did it. And a few days later the introductions come back my way.
Do one a day and that's 365 introductions a year. "If they reciprocate, you are creating 600 opportunities for success." And every one of them arrives warm, because it came through somebody who trusts you.
🌴 Picture your inbox with three of those a week. A warm name, a short note, "Simon made this introduction." No chasing. No begging for a meeting.
The order matters: time, then win rate, then team
When we coach founders, we don't start with strategy. If we did, the answer would be "I don't have time to work on the business, Simon." Fair.
So the sequence is:
- Free up time. The circle thing first. Fewer activities, the pipeline still fills, you relax a little.
- Raise the win rate. With more pipeline, we work on closing. The goal: talk to 10 people, close six.
- Hire. Now there's cash and buy-in for the first assistant, then more colleagues.
- Work on the business. Only now does strategy stick.
The right things in the wrong order is why so many founders stay stuck. They try to hire before there's cash. They try to plan before there's time. Each step pays for the next one.
Block CEO thinking time
The thing founders hate most? Stopping and reflecting. When you're in the thick of it, two free hours feel like a gift to answer 20 more emails.
That's how a business you started for freedom becomes a "golden cage".
My way out: one hour a day, blocked as CEO thinking time. Nothing on it. The one hour where you run the company instead of the company running you. I go for a 60-minute walk in nature. Fresh air, and one question from this list:
- What's the current bottleneck in my business?
- What's one thing that would make it wow for my clients?
- What would make my clients bring all their friends?
🐬 I don't force an answer. Some days it comes on the walk. Some days I wake up early the next morning and it's just there.
Your circle thing, starting tomorrow
- Dump the desk. Write down everything you're carrying right now.
- Cut it in half. Then cut it in half again.
- Pick your four. One big project step, one prospecting block, one introduction, one Power Hour or offer.
- Run it for a week. Watch what breaks. Probably nothing.
- Book the walk. One hour, one question, in the calendar like a client meeting.
Some items will be hard. Mine is the book. It has the biggest gaps in my streak, because it takes intensity I can't always hold. That's why it stays on the list. "I have to face my dragons every day a little bit".
