9 Prompts That Find Every Dead Deal Hiding in Your Pipeline

Pull up your pipeline right now, before you read another line. Not a mockup, not a hypothetical, the actual list of deals sitting in your CRM this minute, the ones you can see without switching tabs. Everything below is built to run against that screen, live.

This is the exact prompt set from Strategy Sprints' live Business Ontology build. You don't need the 8 Steps memorized or a seat in the room to use it, just your own pipeline and about twenty minutes. Work through it in order, on your own data, and you'll walk away with a map instead of a memory test.

1. Count What's Actually Stalled

No framework yet. Just count, out loud or on paper.

Count the deals in your pipeline right now that have had NO follow-up in the last 7 days.

Of your top 5 open deals, how many could you name the next action for, right now, without checking three places?

Whatever number you landed on, that's not a personality flaw. It's a missing field.

2. What That Number Is Costing You Today

Take the stalled-deal count you just wrote down, multiply it by your average deal size. Say that number to yourself.

That number is sitting on the table today, in the pipeline you already have open. Deals don't stall because people are lazy. They stall because sales, ops, and delivery each hold a private definition of the same deal, and "next action" lives in someone's head instead of anywhere governed. AI doesn't fix that on its own, fed three private definitions of the same deal, it gives three confident, contradicting answers, faster.

3. The Fix: Nouns, Verbs, Rules

Picture the same deal wearing three different labels: one in your CRM, another in your head, a third on your delivery calendar. Three parts fix that. The same pattern Palantir sells governments and Fortune 500 supply chains at enterprise scale, scaled down to fit a $3-6M sales pipeline:

  • Nouns, the objects your business runs on, each defined once. A deal means the same thing in your CRM, your head, and your delivery calendar.
  • Verbs, the governed actions allowed to change those objects, one owner and one gate each. This is where "next action" and "silence days" stop being memory tests and become defined fields.
  • Rules, who or what can see and do what.

Follow-up doesn't stall because you forget. It stalls because "next action" isn't a governed field anywhere. Once it is, surfacing every deal that needs a touch today stops being a memory test and becomes a query, you can just ask.

4. Find Your Own Mismatch

Open your actual pipeline export, not a template.

Define Prospect, Deal, and Client for your business specifically. Find the place where the same person already carries 2-3 different labels across your own systems.

A human, or an agent, can't reliably tell you what needs attention today until that mismatch gets fixed.

5. Name Your Real Deal Stages

What stages does a deal actually move through for you, today, even informally?

Most founders hesitate here, or say "it's kind of in my head." That's the same undefined field from step 1, showing up one layer deeper. If you don't have a written taxonomy, here's the exact one Strategy Sprints runs its own CRM Deals pipeline on:

0% Engaged Person · 10% Initial Call Scheduled · 20% Pain Identified · 40% Pain Validated · 50% Budget Identified · 75% Budget Validated · 80% Decision Makers Identified · 90% Decision Makers Validated · 95% Proposal/SOW Agreed · 100% Closed (SOW Signed)

Then name each verb's owner and gate: create_deal gates on deliverables agreed, never earlier. advance_deal_stage gates on evidence in notes, never inferred. send_invoice and close_deal gate on a signed SOW. Sales saying a deal is closed while delivery says it hasn't started isn't a communication problem, it's a missing gate on one verb.

6. Query Your Own Pipeline

This is the proof moment. With your Object and Action Registry defined, run these against your real data:

Show me every deal with no next action logged in the last 7 days.

Show me every deal above 50% that hasn't moved stage in 2+ weeks.

Show me every prospect who replied but never got a deal created.

7. Pick Your One Deal

8. Build It: One Object, One Verb, One Gate

The sharpest operators ask their own pipeline this exact question every Monday. Take what you just watched twice and build your own version.

Map one Object, one Verb, and one Gate from your own business. Judge it yourself on three things: clarity, completeness, actionability.

Money and legal commitments stay human-gated, always. Everything else can run autonomously once the gate is defined. Once the query pattern exists, it stops being a one-time cleanup, it becomes a standing agent that re-runs every morning, the same check Strategy Sprints runs before it touches a single deal, and flags stale deals before they die. Checking it turns as automatic as checking your calendar, except this one always surfaces something new to act on. That's a smaller number of moving parts doing more, not a bigger tool.
