How Many Discovery Calls per Week Does a B2B Company Need?

ai answers discovery calls

By Simon Severino, founder of Strategy Sprints, where 2,400+ B2B founders have gone through our programs. Updated November 2026.

The number of discovery calls you need per week comes from your own math, not a benchmark: new deals needed per week, divided by the share of first calls that become a deal, divided by the share of booked calls that actually happen. Then raise the quality of each call, because a call that ends with a start date is worth several that end with "send me a proposal." 🐬

Get this right and Monday stops feeling like a guess. You know the number, you know where it comes from, and you can hand it to a new salesperson on day one.

How do you calculate how many discovery calls you need?

Three numbers. All yours, from your last 90 days.

  1. Deals needed per week. Your new-revenue target for the year, divided by your average deal size, divided by 50 working weeks.
  2. Calls per deal. How many first calls did it take to land one signed deal? Count them. Don't guess.
  3. Show rate. Of the calls booked, how many actually happened?

Then: deals per week × calls per deal = calls you need to hold. Add the no-shows on top, and that's what you need booked.

Here's an illustrative example with round numbers. Target: $600,000 in new business. Average deal: $30,000. That's 20 deals a year, about one every two and a half weeks. If one in five first calls turns into a deal, you need 100 calls a year, so 2 held per week. If one booked call in six doesn't show, book 3.

Small number, right? That's the point. A lot of "we need more calls" panic disappears once this math is on paper. 🐯

Why is the call count the wrong thing to chase?

Because the middle number (calls per deal) moves more than the first one ever will.

Go back to the example. At one in five, you need 2 calls a week. At one in ten, you need 4. Same target, same market, double the calendar. That's the bitter part.

What drives that number isn't charm. It's order, and who leads the call. When you're in control of the conversation, fewer calls are enough. A call where the buyer never says what doing nothing costs, and never agrees to a date, ends in "send me something." Then the deal goes stale, and you need another call to replace it.

The JOLT Effect research (Dixon & McKenna, 2022) found that 40-60% of qualified deals end in no decision. That's a big part of where your "calls per deal" goes. Fix it, and the weekly number shrinks by itself.

What should happen on a discovery call so it counts?

On your Friday score, count a call as complete only if it reaches Step 7 of the 8 Steps of the Repeatable Sale:

  1. Visualize: they talk, you mirror.
  2. Frustration: "What's frustrating about this right now?"
  3. Importance: "How important is it, next to everything else?"
  4. Cost of Inaction: "What happens if nothing changes in six months?"
  5. Deliverables: "What do you want done in the first ten days?"
  6. Investment: time, people, then money.
  7. Starting Date: "Which date are we committing to?"
  8. Statement of Work: in their words, before the next meeting.

A call that ends at Step 3 isn't a failure. Book the next one before you hang up. But don't score it as complete on Friday. The full question list is here: what questions to ask on a B2B discovery call. 🌴

How many discovery calls can one person handle per week?

Fewer than you think, if each one is done properly.

A real discovery call needs prep before it (their site, their last post, one hypothesis) and the proposal after it, written in their words. That's more than an hour per call, all in.

Do the math on your own week: five calls at 90 minutes each, prep and follow-up included, is a full working day. For a founder who still runs the company, that's a lot. For a full-time salesperson, it's their main job, so more fits. Either way, the calendar fills up fast. That's why the quality of each call matters more than adding another slot.

We run this ourselves. Our weekly target is 8 to 15 discovery calls, and we score it every Friday.

What if you can't fill your weekly number?

Then the problem sits upstream, at the start of the conversation, not on the call.

Look at where your booked calls came from last month. Referrals? Your own content? Outbound? Double down on what booked calls and stop what didn't. The quickest wins usually come from asking happy clients for one named introduction and from contacting founders at a buying moment (a first sales hire, a fresh raise, a new sales leader).

If marketing keeps losing to your closing calendar, this one's for you: how to get more B2B leads when you have no time for marketing.

How do you turn the number into a weekly rhythm?

Monday Strategy: write the week's number on top of the page. Calls to book, calls to hold.

During the week: protect the slots. Same days, same times.

Friday Learnings: score three things. Calls held. Calls that reached a start date. Deals signed. The second number tells you more than the first.

Hiring a salesperson right now? Give them this math in week one, with your real numbers. They'll know what a good week looks like before their first call. And you'll know the hire is working when their Friday score matches yours.

Your move this week: open your CRM, count your first calls and signed deals from the last 90 days, and work out your own calls-per-deal number. It takes 15 minutes, and it changes how next Monday looks.

In our Sales Gym you work on this next to other founders, with spotters who push you through your current sales wall. 🐬

FAQ

Is there a standard number of discovery calls per week for B2B?
No. It depends on your target, deal size and how many calls you need per deal. Work it backward from your own last 90 days.

Should I count calls booked or calls held?
Both, separately. Plan on calls held, book enough extra to cover no-shows, and score how many reached a start date.

How do I raise my close rate from discovery calls?
Keep the order. Let the buyer say what doing nothing costs and agree to a start date before you send any proposal.

How many discovery calls should a new sales hire do?
Start with the same math you use. Give them a weekly number they can hit with real prep, then raise it once their calls reach a start date as often as yours.

What if my deals are big and rare?
Then each call matters more, and the weekly number may be one or two. Track the calls that reach a start date, and keep a steady flow even when it feels quiet, because big deals close months later.
