What Is Consultative Selling for B2B Founders?
By Simon Severino, founder of Strategy Sprints, where 2,400+ B2B founders have gone through our programs. Updated November 2026.
Consultative selling means you help the buyer see their own problem clearly, and its cost, before you recommend anything or name a price. You ask, they talk, they decide. For a B2B founder it works only with a fixed order, once there's trust: frustration, importance, cost of doing nothing, deliverables, investment, start date, then the written proposal. Skip a step and you're back to pitching. 🐬
When the order holds, you stop chasing. The buyer says why they need to move, in their words, and your price lands next to their number. That's control of the sales conversation, and it's what lets you hand the call to a new hire later.
What does consultative selling actually mean?
Most definitions stop at "ask good questions and listen." That's true, and it's not enough.
The sharper version: in a consultative sale, the buyer does the diagnosing. You don't tell them what their problem costs. You ask, and they say it out loud. A cost the buyer says out loud, they believe. A cost you say is a sales claim.
So the founder's job on the call is not to explain. It's to lead the questions, in the right order, and stay quiet long enough for the answers to come. 🐯
Why do so many founders fail at consultative selling?
They do the right things in the wrong order.
The old way looks like this. A good first call, real interest, then the founder sends a proposal "to keep momentum." The buyer never said what doing nothing costs them. Never agreed to a start date. So the proposal lands as a bare price, a bitter pill with no reason attached, and the deal goes stale and quiet.
The JOLT Effect research (Dixon & McKenna, 2022) found that 40-60% of qualified deals end in no decision. Not a competitor. No decision. The buyer never got clear enough to move, and Steps 4 and 7 exist for exactly that.
If this sounds like your last deal, here's why: why prospects ghost you after the proposal.
What are the steps of a consultative sales call?
We teach it as the 8 Steps of the Repeatable Sale. Same order, every call:
- Visualize. Picture what they describe, mirror their last words, match their pace, then lead. No trust, no step 2.
- Frustration. "What's frustrating you about this right now? What have you already tried?"
- Importance. "How important is this, next to everything else on your plate this quarter?"
- Cost of Inaction. "What happens if nothing changes for the next six months?" Then silence.
- Deliverables. "What would you want to see done in the first ten days?"
- Investment. Time first, then people, then money. "Who on your side would own this, and how many hours a week can they give it?" Price comes last.
- Starting Date. "Which starting date are we committing to?" A date, not "soon."
- Statement of Work. Written in their words, sent before the next meeting, ready to sign.
Steps 4 and 7 are the ones founders skip. They're also the two that decide whether the deal closes. 🌴
What do you actually say on the call?
Here's an illustrative exchange (Lena is a made-up name, a common founder story):
You: "You said the new AE starts in three weeks. What's frustrating about how sales runs today?"
Lena: "Every deal still needs me. I'm on every call."
You: "On every call.. What happens if that's still true in six months?"
Lena: "Then I've hired someone I can't use, and I still don't get my evenings back."
Notice what you didn't do. You didn't explain your offer. You mirrored two words and asked one question. She named the cost. And you came across as the expert in the room, without a single slide. Now, when you get to Step 6, your price sits next to "a hire I can't use."
How is consultative selling different from solution selling or Challenger?
They overlap. The difference is where the insight comes from.
- Solution selling: you map their pain to your product. Often still a pitch with questions in front.
- Challenger: you teach the buyer something new and push back. Strong, and easy to get wrong when you sound superior.
- Consultative (the way we run it): the buyer reaches the insight through your questions, in a fixed order. You lead the conversation, not the conclusion.
You can teach something in Step 2 or 3. Just make sure the buyer still says the cost.
How does a founder make it repeatable for a new sales hire?
Write the 8 questions down. That's your first sales playbook.
Then practice, not just document. Role-play Steps 4 and 7 every week until you can sit in the silence after the question without reaching for your pitch. Score it on Friday: how many calls reached Step 7 with a real date? The week it clicks is easy to spot. It's the first call where you lead, stay quiet after the question, and the buyer says yes to a date.
If you're hiring salespeople right now, this is the week to do it, before the process stays in your head. More here: a repeatable sales process a new hire can run.
Your move this week: on your next call, ask the Step 4 question, then count to five in your head before you say anything.
You don't have to drill it alone. In our Sales Gym you practice with other founders, and spotters push you through your current sales wall. 🐬
FAQ
Is consultative selling just asking a lot of questions?
No. It's asking the right questions in the right order, so the buyer names the problem, its cost and a start date before you name a price.
How long should a consultative discovery call take?
Long enough to reach Step 7. Plan 30-45 minutes. If you can't reach a start date, book the next call before you hang up.
Does consultative selling work for small deals?
Yes, in a shorter form. The order stays the same. You just move faster through Steps 2 and 3.
When do I talk about my product?
At Step 5, when the buyer describes what they want done. Then you show how you'd deliver exactly that, in their words.
What's the biggest mistake founders make with consultative selling?
Sending the proposal before the buyer has said what doing nothing costs and agreed to a start date. Fix the order before you fix the pitch.
