ROI of AI in B2B Sales: What 5 CEO Dinners Found

ai in sales b2b sales the sales show

"You won't get off this call without a date from me, Simon."

A buyer said that to me on the third call of a $101,000 Sales Acceleration project. Then he added: "I love working with you because you get things done." 🐯

My AI sales coach flagged that line in the transcript after the call. And it changed how I answer the question every founder is asking right now..

Is AI actually paying off in sales?

Mike Muhlfelder (Calm Ocean Sales) and I took that question apart on this week's Sales Show. Two takes from the field, from teams putting AI into their sales process right now. Here is what pays, what doesn't, and where to put your attention and your budget.

Why your AI spend isn't paying off yet

Here is the pattern I keep seeing. Teams implement AI and they start more things, because now they can. But they don't finish more things.

Mike named what that feels like on the other side of the table. The buyer gets frustrated, wondering when you'll get to them. They don't feel like a priority. And in many cases they end up saying, "Fine, I'll just do it myself."

That is why my buyer's sentence matters. He wasn't paying for activity. He was paying for someone who holds the process tight and doesn't let a ball drop. That gives him safety. He can relax, forget about it, and do other things, because he knows the project gets driven to the finish.

So my first answer on ROI is simple. You only get ROI on AI if you ship more of what you promised, week by week. Not if you vibe code more apps that you forget after three days because you're already building the next one. 🐬

Mike's version from the leadership side: you don't get a leadership role if you can't get stuff done, and if you somehow land one, you won't last.

Let AI write the 40 pages. You check every line.

Mike is an AI enthusiast. He co-hosts his own podcast on AI. And he still thinks most companies have over-rotated on what AI can do for them in sales.

Here is how he uses it on a go-to-market assessment for a client, the whole revenue process from lead to renewal:

  • Live interviews with around eight leaders
  • His handwritten notes plus an AI note taker, merged into one master document (about 40 pages)
  • Claude turns it into a document with what's working, the critical gaps by function, and the priorities
  • Then two to three edits by Mike, line by line, checking for hallucinations and misreadings

The result rivals what a top-tier firm would deliver, at a fraction of the price (he estimates they'd charge 15x), in weeks instead of months.

But notice the line he drew: "What it's not doing is it's not doing the work for me." The AI does the hours of coordination. Mike does the judgment, and the CEO decides the priorities. 🌴

Why "Hi first name" emails get deleted

Now the other side. You know this inbox.

An email arrives that literally starts with "Hi first name." Or "I saw your company name." Mike gets pitched the exact service he sells. He gets offered help with payroll and staffing for a one-person firm. Thirty seconds of research would have shown what he does.

His LinkedIn shows his full name as Michael. So when a message opens with "Hey Michael," he knows it's a scrape. Delete, without reading.

There is no ROI on that. You think you delegated targeting and the campaign. You didn't, because you can't trust it. And every one of those emails leaves a bitter taste with the exact people you want to sell to.

It goes back to David Allen's Getting Things Done: if you don't trust your system, everything falls apart. So ask yourself honestly.. when AI sends the campaign, can you trust it?

Mike's fix is older than any automation. As a sales leader he sent draft messages to the CIO and CFO inside his own company, the same personas he sold to, and asked: "What do you think of this?" Your buying audience is right there. Let them tell you "I'd delete this" before the market does.

The #1 quota driver at 5 CEO dinners? Not AI

Mike went to one of five dinners a major VC firm ran across the US. CEOs, CROs, VPs of Sales. The question at every table: are you getting ROI on AI, and when will you?

The honest answer was no. Most expect it in late 2027 or 2028. That's hope, not a plan.

Mike ran the survey results through AI (of course). Here is what came out:

  • The number one factor in quota attainment was live selling. Your face in the place, in person or on Zoom.
  • Live selling meant on average $275,000 more revenue per rep and 15% higher quota attainment.
  • There was no correlation between token spend and better sales. You can spend more and not get better.

Because the fundamental of sales is still the human-to-human conversation. If your team hasn't trained for it and your process isn't built around it, more tools won't fix it. A bitter result for a market that bought the tools first. 🐯

That's the part that matters most to me. The live call is where you lead the conversation, and the buyer either says yes to a starting date or drifts. AI can't hold that moment for you. It can only give you more time to be in it.

Turn 4 hours of sales prep into 10 minutes

So where do you find the time for five, six, eight more live conversations? By deleting the sales admin around them.

Sales admin is everything that isn't the conversation itself. Researching the person. Their LinkedIn URL. What they did before. What's happening in their industry. And afterwards, documenting it.

That $101,000 offer? A highly customized offer usually takes me four to five hours. I think about their next months, their bottlenecks, how we solve them, what we did with a similar company, the deliverables. You can't send a template.

This time it took 10 minutes of my time. And it was more precise, because I started from a page full of fresh research instead of a blank one. It felt like five juniors had worked on it for 30 hours. It was half an hour for Claude Code. 🐬

Mike added the human layer that most AI research misses. If you were selling into Wisconsin in mid-October 2026 and didn't mention the Milwaukee Brewers pushing the Dodgers to the edge of elimination, you'd miss an opening. Even if the buyer says "I don't care about baseball," you've localized and humanized the conversation. Same with "which of my clients are in your industry, within 50 miles of you?" Research takes time. Let AI do it faster.

And the admin that isn't even sales? Invoices, checking payments, purchase orders. Give it to accounting, to an intern, or to AI. With a human checking, because mistakes happen.

Where AI really cut my costs

I've had negative experiences with AI too: sloppy emails, teams starting more than they finish. But on cost, the numbers are real.

  • I don't hire developers anymore
  • I don't pay for a CRM subscription. I built my own
  • I stopped paying for 8 to 10 software subscriptions
  • Agencies for IT, SEO and website design: gone

And it freed up roughly two to three hours a day. Those hours go to the two highest-leverage things I can do: talk to potential buyers and talk to potential partners. Then introductions and follow-ups, where AI never forgets. ("Which PE firm did the dental guy mention?" Found in seconds.) 🌴

Mike, as a solo founder, runs an AI BDR instead of hiring one at $50,000+ base or paying an outsourced firm around $70,000 a year.

Your buyer asks AI before they ask you

One last thing from Mike, and it's the part founders underestimate. His old German car started acting up. He used AI to research the symptoms, found the common thread (low voltage), and walked into the mechanic with it. Diagnosis in under an hour, a battery, at least $500 saved.

Your buyer does the same now. They describe their problem to AI and ask who they should talk to. If the answer isn't you, you're struggling before the first call.

Your move this week

Pick one sales admin task that eats an hour of your week (research before calls, notes after calls, a custom offer) and hand it to AI. Put the hour you get back into one more live conversation with a buyer. Then check on Friday: did you finish more than you started? That's how you become the one buyers describe the way mine described me: "You get things done."

That's ROI on AI. Less grind, more time in the conversations where you lead. More Sprintlife. 🐯
